Don't Panic - Onboarding Engineers
Onboarding is the stretch of days and weeks after hiring where a new engineer actually becomes able to work here: accounts that open, norms that make sense, a first change that gets reviewed, and at least one human who will answer a basic question without making it weird.
It exists because hiring ends at the signature, and delivery does not begin at the signature. Something has to carry the person across that gap. Orientation is the short logistics briefing. Onboarding is the longer integration. Mixing them up is how teams get a welcome breakfast and a still-locked laptop.
Everything useful hangs off three ideas. First, move the organizational, technical, and social dimensions together. Laptop without a buddy, or buddy without credentials, is an incomplete system dressed as hospitality. Second, give the company-wide phase real calendar time before you demand heavy team output; rushed "hit the ground running" is mostly theater with anxiety. Third, make the process self-driven and handbook-first, then staff it with a manager, a buddy, People ops, and IT anyway. Self-driven means the checklist is written down. It does not mean abandoned.
The surprise is how often a green checklist lies. Tasks can be checked while no small change has been reviewed, no public question has been asked, and the buddy has been on leave since day two. Completion percentage is a weak vital sign. The stronger ones are access that works, a reviewable first change, kept human contact, and survey themes that actually edit the template.
